Mind or Machine: The Meaning Advantage

Why purpose alignment matters more than how often people use AI.

In Wall-E, humanity escapes a damaged Earth aboard a spacecraft where machines anticipate every need. Food arrives without effort. Movement requires no walking. Friction disappears. At first, it looks like progress.

But something else fades. Humans forget how to move on their own, how to connect, and how to make choices without technological assistance. They stop practicing judgment, collaboration, and contribution. The systems designed to serve them quietly assume command, removing the need for agency. And with ease as the organizing principle, meaning quietly erodes.

Wall-E is not a story about robots overpowering people. It is a story about what humans give away when systems are optimized for ease.

That warning now applies to the AI-enabled workplace. The risk is that organizations design work so efficiently that people lose the shared processes through which meaning is created: judgment, collaboration, and visible contribution.

Ultimately, whether AI makes work meaningful—or meaningless—is influenced by conditions within the organization. When AI is deployed with clear purpose, role clarity, and visible human ownership, engagement rises; without that alignment, efficiency can come at the expense of meaning.

Reframing the Question

Most conversations about AI focus on operational outcomes: speed, efficiency, and quality. Rapid adoption signals optimism among organizations. Far less attention is paid to how AI reshapes the employee experience, particularly perceptions of ownership, contribution, meaning, and trust.

The central leadership question is not whether AI works, but whether its deployment strengthens or weakens the conditions under which meaning is created.

Korn Ferry Institute research draws on a late 2025 survey of 318 global workers across four regions and seven industries, examining AI use, engagement, and purpose alignment. Among active AI users:

61% report higher engagement than a year ago

58% say AI strengthens their unique contribution

• Only 7% say it reduces engagement

Yet, this analysis reveals a critical distinction: more AI use does not reliably produce better outcomes.

In this analysis, the study revealed that engagement is driven far more by clarity of purpose than usage volume. Employees are about three times more engaged when AI use is clearly linked to organizational purpose than when it is simply used more frequently.

The strongest gains occur when people experience AI as aligned with shared goals, well-supported by the organization, and clarifying rather than obscuring human contributions. AI is not only a personal productivity tool, but its deployment should be treated as a cultural shift.  

Purpose Acts as an Anchor  

When people understand how AI supports their role and advances collective outcomes, the technology feels enabling rather than imposed. Meaning-making is a fundamental human capability; it cannot be replicated or replaced by algorithms. When organizations provide clear purpose, role clarity, and support, AI can strengthen meaningful work. But when they don’t, the same technology can create confusion rather than clarity.

If people cannot tell whether a new tool is deepening their contribution or simply increasing throughput, work becomes faster without a clearer story of why the work matters. That dynamic accelerates the onset of change fatigue and burnout. By contrast, when people can see how AI advances collective outcomes, the technology is more likely to feel supportive. This is where a leader’s line of sight becomes a mechanism of positive AI-enabled change.

However, this analysis also reveals an emerging structural purpose gap.  Workers consistently say that alignment between purpose and their day-to-day work matters—but many report experiencing less of it than they believe is important. This gap is particularly pronounced among individual contributors, who are far less likely than senior leaders to feel that their work reflects the organization’s stated purpose.

Employees, especially at lower levels of an organization, say purpose-work alignment matters more than what they currently experience. Many remain unsure whether AI is improving or eroding their sense of purpose. What’s more, 57.5% are unable to say whether AI helps or hurts their purpose alignment. That ambiguity matters, because the gap between what people value and what they experience predicts engagement and energy.  

AI Adoption and Organizational Alignment

For many people, work is not just a way to earn a living. It is a central source of adult purpose, shaped by connection to a mission, community, or development of expertise. That is why philosophers, including Yuval Harari, have warned that AI could disrupt more than jobs. They speculate that as machines outperform humans across domains, including work that historically has been meaning-driven, people could feel sidelined or unnecessary.  

So far, the patterns reflected in this analysis are not uniformly negative. Among active AI users:

53% describe AI's role in their sense of purpose as primarily positive

34% describe it as mixed

• Only 4% describe it as primarily negative

Rather than reinforcing disruption-first narratives, these findings suggest that the experience of AI is not fixed. How AI is experienced depends on how well it is integrated into work and aligned with the broader organizational environment.

Organizational alignment emerged as leaders’ most actionable lever for employee engagement. Consistent with previous Korn Ferry Institute research, this study finds that alignment between organizational purpose and business strategy is the strongest single predictor of engagement. This is not only an AI-user story. Employees who believe their organization uses AI in service of its purpose are substantially more likely to report being engaged at work—even among employees who do not personally use AI. How leaders deploy AI signals what the organization values to the full workforce. The key implication is clear: giving people AI tools alone isn’t enough. Leaders must articulate how AI advances organizational purpose, clarify what remains human-led, and define how success will be measured.

The Tension Leaders Must Manage

Because meaning depends on alignment, access alone is insufficient. Availability does not equal capability. Leaders who use AI purposefully focus on increasing line of sight to shared goals, helping people see how their work connects to outcomes that matter. They make human contributions visible that AI cannot replace, fostering shared ownership of results across the organization. An AI strategy can either underscore—or undermine—human value, depending on whether employees can connect AI use to shared outcomes and still feel that their judgment, ownership, and values matter.

Even where organizational purpose clarity is high, AI training often lags. People who receive stronger AI training are far more likely to feel confident using AI at work. In turn, those who feel confident are much more likely to say that AI helps them focus on meaningful work. Readiness and organizational support matter more than how often AI is used—employees who feel prepared and supported are more likely to experience AI as purpose‑enhancing than those who simply use it frequently. In other words, this analysis shows that higher training and confidence with AI, not raw frequency of use, are more strongly associated with meaningful time spent on work. Instead of focusing on access, leaders must provide better support to help make AI feel useful and purposeful.

Leaders must also manage a growing tension. People can feel capable today and more vulnerable tomorrow.

• Questions about trust, accuracy, privacy, and governance also surface.

Avoiding the augmentation-versus-replacement tension does not resolve it; it amplifies uncertainty and erodes trust.

A bigger risk emerges when organizations mistake AI activity for human contribution. Without clear ownership, well-defined roles for human judgment, and visible accountability, AI use can expand faster than meaning can keep pace.

What Leaders Should Do:

1. Create a line of sight between AI, role, and organizational purpose. Show how AI-supported work advances shared outcomes, not just individual efficiency. Purpose statements alone are insufficient. Leaders must define where AI fits in the work, how success will be judged, and how roles connect to strategy.

2. Be explicit about human ownership and where reclaimed time goes. AI-ready leaders are clear about what AI handles, what humans still own, and what higher-value work reclaimed time is meant to enable. Leaders who commit some of that time to better decisions, deeper problem-solving, stronger customer impact, and employee well-being will create cultures of trust, engagement, and motivation.

3. Measure what still requires human judgment. Track decision quality, visible ownership, and human impact alongside efficiency metrics. That is how productivity becomes a collective value, rather than an individual burden.  

Adopting AI with Stewardship and Purposeful Design

Wall-E is not a warning that intelligent machines will inevitably diminish humans. It is a warning about systems so optimized for ease that they quietly strip people of judgment, effort, and agency. The same risk is emerging in today’s workplace.

When AI is deployed primarily as a tool for efficiency, it can erode the shared processes through which meaning is created. Work may move faster, but it can also become less connected, less owned, and ultimately less fulfilling.  

Engagement is not driven by how much—or how little—AI people use. It is driven by how well AI is aligned with purpose, roles, and collective goals. AI can amplify human contributions, but only when organizations make those contributions visible, supported, and clearly connected to shared outcomes. AI itself will not determine whether work feels meaningful. Leaders will.

As Wall-E reminds us, systems designed to remove all friction can also erode agency, judgment, and shared meaning. Used intentionally, AI offers leaders an opportunity to shape roles that clarify why work matters, where people add unique value, and what outcomes they are advancing together. In that sense, meaning and purpose at work become matters of design rather than chance.

The real question is not whether individuals can find purpose in an AI-enabled world, but whether organizations will choose to design for it.
